Today, I talked about a problem often encountered by IVD enterprises-the internal volume. Why did I suddenly talk about this topic? One of the most important reasons is that in recent years, I have found myself more and more without edges and edges and spirit. The fire in my heart seems to have gone out. It also coincides with the great changes in the IVD industry this year, with centralized mining and layoffs. Many of my predecessors and friends have more or less changed their jobs, this wave of people who can still stabilize, let's call them "the chosen ones!

The more changes you see, the more you see the inner papers. Many business managers prefer the inner papers of employees, like to compete with each other, and the employees are wolf. But I see another dimension of the inner volume, which is slowly consuming the ingenuity and youth of employees and smoothing their spirit.

After falling into the internal volume, for individuals, it is a kind of silent and imperceptible waste. For enterprises, a large number of people silently do useless work, wasting resources, reducing the overall efficiency and weakening the external competitiveness.

Reasons for IVD Enterprise Real Involl

The internal volume we are talking about today refers to a lot of low-level repetitive work, which seems to keep improving. Everyone works step by step, works hard and enjoys it. For example, a report PPT is made for a week and a form is adjusted for 3 days. Only in a limited internal scope, not outward expansion, the direction of work is inward convergence, rather than outward divergence, this is the work of the internal volume.

Why is it said that the internal volume of IVD enterprises is a silent sorrow of the whole industry? Because under the changes in the external industry environment and policies, the performance of IVD enterprises has been greatly affected. The management first looks for problems from itself and starts to grasp management, attendance, reporting and figures. The management began to interfere excessively in the front-line business. This kind of internal volume is consumption, and the time cost and opportunity cost are all consumed in the meetings one after another.

I believe that many people will say, if you don't manage like this, what should you do? If you don't have good performance and sales ability, you can only teach them by hand, and you want to run away from customers by yourself. This is a typical "prisoner's dilemma".

If you have encountered the following situations in the recent period of time, there is a high probability that you have been "rolled" and it is a meaningless volume:

(1) Meaningless excellence is an internal volume

Division A of an IVD enterprise began to focus on data transparency this year. The first thing is to require sales colleagues to update the customer's reagent usage every week, and also to do analysis. If the reagent volume rises, it should be clearly stated why it rises? If it falls, it should be clearly stated why it falls?

This behavior has been encountered by many enterprises. It is a typical logic of finding problems. Changes in customer usage can be found in time through changes in numbers. However, the cost for it is that sales have to collect and sort out numbers one to two days a week. Compared with the main tasks of developing new customers, finding new channels and clinical promotion, such timely and fine figures have little effect, it is only the work of leadership reporting and communication, which is the inner volume.

(2) Complicating the simple problem is the inner volume

For example, the boss of a B company in IVD decided to develop an Alzheimer's disease gene detection kit, so he handed over the task to the project department, which began to carry out market research, customer demand exploration, product technology evaluation and other processes according to the research and development process.

After two months of work, I held meetings with the marketing department and sales department again and again, collected market opinions and customer suggestions, wrote hundreds of pages of research and demand reports, and continued to demonstrate whether this project is worth doing? How much sales can be promised, whether there are clinical guidelines recommended and so on. In fact, the project has long been decided by the boss and must be done. Therefore, the work of these two months is to repeat and sort out the boss's decision, not twice at one time, not three times at two times. This is the internal volume and there is no progress.

(3) In order to avoid liability, passive coping work is also an internal volume.

A company C of IVD has the habit of having a face-to-face meeting with its employees, requiring the management to have a meal and chat with their subordinates every week. At first, they ate in a better restaurant, then KFC Starbucks, then the restaurant canteen, and finally they ordered takeout together. The original intention of this regulation was to hope that the management could communicate more with the front-line employees, but in the end it became a kind of involvement and consumption, and they were all struggling to cope with this regulation.

(4) Work that deviates significantly from the company's business objectives is also an internal volume.

The boss of a D company in IVD likes playing football very much. Then HR set up a football team within the company. At first, the wind was normal. Slowly, the department began to have a department team, and the girls also had a girls team. Not only that, the event organizers began to present awards to the winners, so every day all employees left work at 5 o'clock on time and met at the stadium.

In fact, at first it was because the boss liked football, so the company began to have a football culture, but in the end it evolved into an indicator of comparison and competition between departments, which is the inner volume.

(5) Low-level impersonation and replication are typical of internal volumes

An E company of IVD has more than 100 IVD products, but none of them sell well. The investment in research and development is almost 0.1 billion. The products have been made, but they are all 80-90-point works. They are all fifth and sixth in the subdivision track to which they belong. The reason for this is that the research and development of this enterprise directly imitates and copies the products of the head enterprise, and there must be a gap in performance.

Spent a lot of time, exhausted willpower, not only did not make new things, hair and because of imitation to do their own signboard smashed. This kind of internal volume can't be seen by one enterprise, and it is obvious that dozens of them are put together. For example, PCR instruments can approve 20 or 30 models every year in the past two years, but few of them sell well, and the industry is internal volume.

(6) Internal competition that limits creativity is an institutional inner volume.

This is more common in many large enterprises, in order to improve efficiency, will set up a lot of processes, many managers in order to save trouble, will act according to the process, for things outside the process, often delay processing or directly call back. Even in order to improve their work efficiency, they set a lot of assessment or incentive indicators for front-line employees, such as who is the first to place an order every month? Who has the largest amount of one-time order? Who has the highest process pass rate and so on.

When we deliberately maintain order, we are stifling innovation.

(7) Endless meetings and discussions on the same issue, not making a decision is an internal volume.

An IVD F company recently launched a new product. After it was sent to customers, the first few batches were quite good, while the later batches became more and more unstable. Therefore, research and development, production, marketing and sales sat together to find out the reasons. Research and development said that the products they developed were no problem. Production said that their production was in accordance with the process. Sales said that why were there so many differences in reagents? Did the market say you changed the raw materials? Production said, changed, research and development said that there was no problem in stability research, and more reagents were sent to customers and more batches were made. As a result, the customer problem meeting of this product has been held back and forth many times, and no one is willing to find out where the problem is. This is the inner volume.

For most IVD practitioners, in our career, we will more or less encounter cases of involution of others or involution. I have experienced the above seven cases, so I wrote them out. Of course, not only these contents, but also the purpose of writing this article is to tell everyone that most of the time, the bad work is not that you didn't do it right, but that you were involved and result-oriented, to deliver their own work, timely identification of internal papers can avoid falling into self-doubt and silent imperceptible waste.

The inner volume tells us that the surface of fine, complex, and exquisite is not equal to advanced, let alone advanced. It is just an illusion of self-deception, a consumption of ignorance in the dark, and a sad spiritual sustenance.

Only by jumping out of the circle and standing at a higher level of continuous outward breakthroughs, innovations and creations, can we not let the exquisite, complicated, and seemingly particularly dedicated state of internalization bother us, and can we return to the upward trend.
